The Valentine’s Day Order That Never Happened
January 20, 2026, 10:47 PM. My phone buzzes with a WhatsApp message from the Netherlands:
“Hello, I’m interested in ordering 1,000 cosmetic bags for my brand. Do you have a catalog?”
Great news—we send our catalog at once. A few minutes later, the client selected a simple, crescent-shaped cosmetic bag and asked for a price quote. This is one of our best-selling cosmetic bags, and several customers have already placed orders for it. We immediately quoted a very attractive price: US$4.5/piece, FOB Guangzhou, including single-color silk printing of the logo.
The client responded enthusiastically:
“The price looks good! When can you deliver?”
That’s when I asked the crucial question: “When do you need them by?”
Her answer made my heart sink:
“We’re planning a Valentine’s Day promotion—February 14th. We need the bags in our warehouse by February 11th at the latest. Is that possible?”
At this point, I knew that we would basically be unable to fulfill this order.
I had to deliver the disappointing news to her:
“I’m very sorry, 21 days is not enough time to complete this custom order, especially for a new client, we need to go through sample confirmation first. Furthermore, this is the busiest time for Chinese factory (before the Chinese New Year).”
After several rounds of communication, we had to abandon the project. The delivery time couldn’t be met, and the client couldn’t change their promotional plan.
Therefore, we wrote this blog post to break down in detail the time required for each stage of a custom handbag order, to help our customers better plan their custom handbag orders and avoid similar situations.
Now, let’s analyze the actual timeline in detail.
The Complete Timeline: 5 Phases from Inquiry to Delivery

The following is a typical timeline for custom handbag orders, based on our years of manufacturing experience, covering the entire process from initial inquiry to goods arriving at the destination port:
Full Timeline Overview
| Phase | Duration | Cumulative Days |
| Phase 1: Inquiry → Sample Details Confirmation | 3-7 days | Day 3-7 |
| Phase 2: Sample Production & Approval | 18-25 days | Day 21-32 |
| Phase 3: Bulk Production | 30-50 days | Day 51-82 |
| Phase 4: Quality Control & Packaging | 2-3 days | Day 53-85 |
| Phase 5: International Shipping | 7-50 days | Day 60-135 |
| TOTAL | | 60-135 days (9~19 weeks) |
Key Insight: Even under ideal conditions (no delays, no revisions, smooth approvals), you need minimum 9 weeks for a first-time custom order with express shipping.
Let’s break down each phase in detail.
Phase 1: Inquiry to Sample Details Confirmation (3-7 Days)
What Happens:
- Initial Inquiry: You contact Uncle Nine Leather, specifying your requirements, such as style, expected order quantity, target price, etc.
- Discussion and Confirmation: We will evaluate your style and requirements. If feasible, we will proceed to the next stage (providing a reference price); if not feasible, we will discuss the specific details of the handbag with you (structure, materials, color, logo, craftsmanship, etc.).
- Reference Quotation: Based on the information discussed, we will provide you with a reference quotation for your style, including: MOQ, estimated unit price for bulk orders, estimated delivery time for bulk orders, sample price, sample production time, sample shipping cost, etc.
- Sample Order Confirmation: Once you accept our reference quotation (not the final price), we will send you a sample invoice. You confirm and pay the sample fee and shipping cost. (Usually 100%)
⏱️ Realistic Duration: 3-7 days
What can speed this up:
- Having clear specifications ready(design files, material preferences, quantities). If not available, providing reference images or AI-generated images is also acceptable
- Prompt responses to our questions
- Pre-approved budget range
What can slow this down:
- Vague requirements (“I want something nice”)
- Waiting days between responses
- Requesting quotes from 10+ factories simultaneously (analysis paralysis)
Read our blog post, “AI-Designed Handbags: From Concept to Real Sample,” to learn how we transform our customers’ AI-generated designs into actual prototype products.
Phase 2: Sample Production & Approval (18-25 Days)
What Happens:
- Material Sourcing: Our staff will procure fabrics (after your confirmation), hardware accessories, zippers, and other materials from our long-term, high-quality suppliers
- Pattern Making: If your design lacks a physical reference (such as an AI-generated design), we will create a paper pattern to confirm the dimensions, proportions, and functionality. Once confirmed, we will create a cutting pattern
- Sample Assembly: Your samples will be meticulously crafted by our experienced artisans
- Internal QC, Photography, and Pricing : After the sample is completed, we will conduct a comprehensive review to ensure it meets your requirements, then take photos and calculate the final price
- Shipping Shipment: Your samples will be shipped via a method agreed upon by both us, such as DHL or FedEx
- Review & Feedback: Upon receiving the sample, please carefully inspect it and provide feedback, such as: ready for mass production, minor modifications needed, or dislike the style and wish to change the design and create a new sample
⏱️ Realistic Duration: 18-25 days (for first sample)
Sample Revision Timeline:
- Minor Adjustment (color, logo size, etc.): 5-7 days (excluding sample shipping time, or confirmation of modifications via photos or videos)
- Major changes (structure, material, etc.): 10-12 days + 3-7 days sample shipping time
Pro Tip: For sample requests where actual samples or complete technical packages can’t be provided (such as those based on reference images, AI-generated images, or hand-drawn sketches), the first sample will generally only achieve an 85%-90% similarity to the desired design.
So, budget for 1 revision round in your timeline planning. About 60% of first-time clients need at least one adjustment.

Phase 3: Bulk Production (30-50 Days)
What Happens:
- Preparation Phase: Upon receiving your deposit, our company will hold an analysis meeting to develop reasonable production specifications for your order
- Bulk Procurement of Raw Materials: Based on your order requirements, we will purchase the necessary raw materials in bulk from our suppliers, such as PU leather, hardware, linings, etc. Once the raw materials arrive at our warehouse, we will conduct pre-production inspections to ensure they meet the order specifications
- Cutting Die Manufacturing: To efficiently cut the raw materials, we will convert the paper patterns into metal cutting dies. These dies, used with a punching machine, can cut multiple pieces of raw material simultaneously, ensuring efficient production and clean edges
- Semi-finished Product Assembly: Workshop operators will perform initial processing of the raw materials, including edge painting, gluing, folding, and hardware installation
- Sewing and Assembly: Sewing workers will sew and assemble the raw materials and semi-finished products in the correct sequence to create the finished handbags
During the production process (steps 4 and 5), our QC will also periodically monitor the quality of semi-finished and finished products. Any problems discovered will be addressed immediately.
The entire production process takes 30-50 calendar days, excluding public holidays such as National Day.
Phase 4: Quality Control & Packaging (2-3 Days)
What Happens:
- Final Inspection: 100% inspection of all handbags – checking stitching, hardware, dimensions, and cleanliness
- Defect Sorting: Defective bags are sorted out (usually less than 2%)
- Packaging: Each bag is packaged in a plastic bag, dust bag, or gift box (according to your requirements)
- Carton Packaging: Packed into master cartons for shipping
⏱️ Realistic Duration: 2-3 days
What can extend this:
- High defect rate requiring rework (this rarely happens with experienced factories like Uncle Nine)
- Complex custom packaging (rigid gift boxes, multiple inserts)

Phase 5: International Shipping (7-50 Days)
Shipping Options & Timelines:
| Method | Transit Time | Cost | Best For |
| Express (DHL/FedEx/UPS) | 5-7 days | $8-12/kg | Low weight orders (<50kg), urgent deadlines |
| Air Freight | 10-15 days | $5-7/kg | Small orders (50-200kg), moderate urgency |
| Sea Freight (LCL) | 10-50 days | $100-300/CBM | Medium orders (>300 units) |
| Sea Freight (FCL) | 10-50 days | $1,000-3,000/container | Large orders (>2,000 units) |
**Kindly note: The above prices and delivery times are for reference only.**
Shipping time depends on the distance from our port (Guangzhou) to your destination port. The following are estimated sea freight (LCL) shipping times, for reference only.
- Japan, South Korea, Southeast Asia: ~10 days
- Australia, New Zealand: ~20 days
- Europe and North America: ~30-35 days
- Africa and South America: ~40-50 days
Don’t Forget Customs Clearance:
Add 3-5 days for customs clearance at destination port (can be longer if documentation issues arise).
Pro Tip: We recommend allowing a buffer of 7-10 days beyond the estimated delivery time. Unexpected customs inspections, bad weather, or port congestion may cause delays.
Now that you have a better understanding of the time required for each stage of the custom handbag manufacturing process, please feel free to contact us if you need to start a custom handbag project.
Six Factors That Impact Production Timeline

Factor #1: Order Complexity
Simple bag: Single material, basic stitching, standard hardware, debossed logo → Faster
Complex bag: Multi-material, including various special techniques and custom hardware (e.g., embroidery, laser holes, custom metal logo, etc.) → Slower
Time Impact: +10-20 days for complex designs
Factor #2: Order Quantity
A Counterintuitive fact: small orders (100-200 pieces) are not always completed faster. Why?
- Regardless of the quantity, the operating procedure remains essentially the same. Smaller order volumes do not significantly shorten the setup time
- Small orders may wait for the production line available
- Regular orders (300-500 pieces) and large orders (over 500 pieces) receive priority scheduling
Factor #3: Material Availability
Normal materials (black PU, navy canvas, silver zippers): In stock → No delay
Special materials (Pantone-matched custom dye, custom hardware with logos): Must order → +5-10 days
Uncle Nine Advantage: We have established long-term partnerships with dozens of different material suppliers, enabling us to meet the needs of over 90% of customized orders.
Factor #4: Seasonal Timing (Chinese Holidays)
Plan Around These Dates:
| Holiday | Typical Dates | Factory Closure | Impact |
| Chinese New Year | Late Jan – Mid Feb | 20-30 days | ❌ Huge impact—plan 6+ weeks ahead |
| Tomb Sweeping Day | April 4-6 | 3 days | ⚠️ Minor delay |
| Labor Day | May 1-5 | 3-5 days | ⚠️ Minor delay |
| Dragon Boat Festival | Early-Mid June | 3 days | ⚠️ Minor delay |
| Mid-Autumn Festival | Mid-September | 3 days | ⚠️ Minor delay |
| National Day Holiday | Oct 1-7 | 7 days | ❌ Moderate impact |
Real Impact Example: If production is scheduled to run Feb 1-28 and Chinese New Year is Feb 10-24, your order effectively pauses for 4-5 weeks. Actual completion: ~April 10.
Factor #5: First-Time vs. Repeat Order
First-time order: Sample requires approval → Full timeline (9-19 weeks)
Repeat order: Sample already approved → Skip Phase 2 → Saves 18-25 days
Repeat order timeline: 42-110 days (vs. 60-135 days for first-time)
Factor #6: Client Responsiveness
Fast-responding clients: Replies within the same day, clear approval process → No delays
Slow-responding clients: Each reply takes 3-5 days → Total delay of 15-20 days
Bottleneck phases:
- Spec clarification (Phase 1)
- Sample approval (Phase 2)
Pro Tip: Designate one team member to be responsible for communicating with us—don’t let approvals get stuck in email chains.
You’ve learned how to avoid potential problems that could affect production timeline, so what are you waiting for? Take action now to process your custom handbag order.
Common Delays & How to Prevent Them

Delay #1: Sample Revision Loops
Cause: Vague initial requirements → Sample doesn’t match expectations → Multiple revisions
Prevention: Provide reference images, material swatches, detailed dimensions, and structural requirements (soft or hard) in advance
Time Cost: +10-12 days per revision
Delay #2: Material Procurement Issues
Cause: Choosing special materials not in supplier’s stock
Prevention: Ask “Is this material in stock?” before finalizing design
Time Cost: +7-12 days
Delay #3: Holiday Surprise
Cause: Forgetting to check the Chinese holiday calendar before placing order
Prevention: Ask your supplier: “Are there any holidays during my production cycle?”
Time Cost: +3-30 days (depending on holiday)
Delay #4: Customs Documentation Errors
Cause: Incorrect HS codes, missing documents, etc.
Prevention: Cooperated with experienced supplier (Uncle Nine provides all necessary documents)
Time Cost: +5-15 days (shipment held at customs)
Delay #5: Payment Processing Slowness
Cause: International wire transfer takes 3-5 days, and your supplier will only start processing your order after receiving the payment
Prevention: Use a faster payment methods (Wise is recommended for small payments), and notify your supplier promptly after making the payment
Time Cost: +3-7 days
Reverse thinking: If we anticipate and solve all potential problems that could cause delays, can we save some time? Uncle Nine’s answer is: Yes. By finding reasonable solutions to all potential problems that could cause delays, we can save at least 1-2 weeks in delivery time.
Planning Backward from Your Launch Date

The smartest way to avoid timeline disasters? Work backward from your deadline.
Backward Planning Formula:
Launch Date
↓ Subtract 7-10 days (buffer)
↓ Subtract 7-50 days (shipping)
↓ Subtract 2-3 days (QC & packing)
↓ Subtract 30-50 days (production)
↓ Subtract 18-25 days (sampling & approval)
↓ Subtract 3-7 days (sample details confirmation)
= Date you need to START inquiry
Real Example: Planning for Christmas 2026
Goal: Have 500 tote bags ready for Black Friday sales (November 27, 2026)
Working backward:
- Nov 27: Launch date
- Nov 20: Bags must be in your warehouse (7-day buffer)
- Oct 15: Shipment must depart China (sea freight, customs clearance, and port to warehouse delivery: 35 days)
- Oct 11: Start inspection & packaging (3 days)
- Aug 27: Start mass production (45 days for 500 units)
- Aug 24: Sample approved, and deposit has been paid
- Aug 21: Sample received (3 days for sample discussion)
- Aug 1: Start making sample (18 days) + 3 days for sample shipping
- Jul 26: Contact supplier and discuss your project (5 days)
Latest date to contact factory: July 26, 2026
Recommended: Start inquiry by July 12 (extra 2-week cushion for unexpected delays)

FAQ: Production Timeline Questions
Q: Can I place a rush order?
A: For rush orders, please contact our team and provide us with your order details (style, quantity, etc.) and the required delivery date. Our team will contact you within a few hours to assess its feasibility. For smoother communication, you can contact us via WhatsApp, which is convenient and fast.
Q: What’s the fastest you’ve ever delivered an order?
A: 25 days—but it was a repeat client ordering 150 canvas tote bags in a design we’d made before, using in-stock materials, during our slowest season. We expedited every step and used express air. This is the exception, not the rule.
Q: Based on backward planning, the mass production time for my order falls right before the Chinese New Year. Should I place the order before or after the Chinese New Year?
A: We recommend that you place order and pay the deposit before the Chinese New Year. This will allow us to procure raw materials before the holiday and prioritize your order production after we resume work, thus completing your order faster. If you pay the deposit after the holiday, although we will have resumed production by then, our raw material suppliers may not have reopened yet. This will lead to delays in raw material procurement, which will in turn affect the delivery time of your order.
Q: Can we start production before I approve the sample?
A: Technically yes, but we strongly advise against it. If you don’t like the sample and want changes, we’d have to scrap the bulk production materials (you’d pay for waste). Always approve sample first—it’s worth the 7-10 days wait.
Your Pre-Order Timeline Checklist
